1923 bungalow, original gravity-fed coal furnace converted to gas at some point, plaster and lath over balloon framing, no return ductwork whatsoever. Kitchen and living room are ok but the bedrooms on the far end of the house have been miserable basically since we moved in. Cold in winter, sweltering in summer, one sad box fan in the window. Every contractor said the same thing about ductwork. You'd have to open most of the first floor walls and there's no clean path to the second floor without a bulkhead that would look terrible in a hundred year old house. So we put a ductless mini split heat pump in the worst bedroom. 280 sq ft, original single-pane windows with storm windows because we can't replace them. That was one year ago. Most comfortable room in the house now. Last winter we had lows around 5F and the ductless heating and cooling system held 66 without running constantly. No dry air like the gas furnace does to the rest of the house. Summer it's the only room with actual cooling and we control it from the phone app. Install was one wall unit, one condenser outside, one 3-inch hole trough the wall. Four hours. No plaster damage. It only does the one room obviously. The rest of the house still suffers on the old furnace. But for anyone with an old house and specific rooms that are always uncomfortable, a ductless mii split heat pump handles it without ouching the walls and that matters a lot in a house like this.
